Why COD Needs Different KPIs

Standard e-commerce metrics like conversion rate and AOV are not enough for COD businesses. You need to track the entire order lifecycle from click to cash, because a 3% conversion rate means nothing if your RTO is 40%.

The 10 Essential KPIs

1. Confirmation Rate

Percentage of orders that customers confirm (via WhatsApp, call, or SMS) before shipping. Target: 70%+

2. Delivery Rate

Percentage of confirmed orders that are successfully delivered. Target: 80%+

3. RTO Rate (Return to Origin)

Percentage of shipped orders that come back. Target: Below 20%

4. Net Delivery Rate

Confirmation Rate ร— Delivery Rate = percentage of initial orders that actually deliver. Target: Above 56% (0.70 ร— 0.80)

5. Cost Per Confirmed Order (CPCO)

Ad spend + confirmation cost divided by confirmed orders. Shows the real cost of getting a confirmable order.

6. Cost Per Delivered Order (CPDO)

All costs divided by successfully delivered orders. This is your true customer acquisition cost.

7. Net Profit per Delivered Order

After all costs including RTO, COD fees, and platform fees. Target: 30%+ of selling price

8. COD Remittance Time

Days from delivery to cash in your bank account. Target: J+3 or faster

9. Customer Lifetime Value (CLV)

Average revenue per customer over their lifetime. Repeat COD customers are 5x more profitable than new ones.

10. Return Rate by Zone

RTO broken down by city or neighborhood. Some zones have 2-3x higher returns and should be priced differently or avoided.
